F for Fact Finding
The FAST process starts with the Fact-Finding phase, where we map out the current and desired situation. For this, we follow our S-BOS philosophy, which ensures optimal alignment between strategy, business processes, organisation, and systems. We gather internal knowledge through documents, interviews, and workshops with key stakeholders. If necessary, we also consult external sources or industry experts. This gives a complete picture of the challenges and needs within the organisation.
Our approach is shoulder-to-shoulder, meaning we work closely with internal teams. By collaborating from the outset, we create buy-in and ownership among those who will later implement the new data strategy. At the end of this Fact-Finding phase, we have a detailed overview of existing processes, organisational structure, and IT architecture related to data. We identify gaps in the current setup and define the requirements for the future.
A for Assessment
The Assessment phase is all about defining the right direction for the future data landscape. Here, we translate insights from the Fact-Finding phase into concrete scenarios and evaluate different solutions that align with the organisation's strategic and operational needs. This included decisions on data infrastructure and reporting tools.
To ensure a well-founded direction, we hold in-depth workshops with business units to explore functional and technical requirements. Together, we examine how data can be best leveraged to support organisational goals. Based on this, we outline technical scenarios for potential new data landscapes, reporting tools, and/or ERP systems. Scalability, integration with existing systems, and future-proofing are key considerations.
Each scenario is assessed against predefined criteria, such as performance, flexibility, maintenance, and cost. Our team evaluates feasibility and presents the pros and cons of each option. Ultimately, we compare solutions and, in collaboration with the organisation, determine the preferred approach.
S for Solution Blueprint
In the Solution-Blueprint phase, we refine the chosen approach into a detailed design, ensuring both functional and technical aspects are fully fleshed out. We analyse specific business requirements and assess the impact of the solution across the organisation. The preferred solution is tested against organisational needs and constraints, highlighting benefits, limitations, and potential risks. By providing clear insight into costs and required resources, we create a realistic implementation plan.
Beyond designing the future data landscape, we also develop a Pain-Gain matrix. It's a valuable tool for quantifying the impact per business domain. This makes clear which improvements the solution delivers and what effort is required. It helps secure internal support and ensures the implementation aligns with strategic objectives.
T for Transformation Planning
The Transformation-Planning phase turns the blueprint into a concrete, actionable plan. This is where we prepare for implementation and chart the path to a data-driven organisation. We outline a high-level roadmap detailing key activities and milestones for a successful rollout. What resources are required? What are the costs? What internal capacity and expertise are needed? What are the major risks and success factors? By addressing these questions, we ensure a smooth transition.
Sometimes, this phase includes a Proof-of-Value initiative, allowing us to test the proposed solution in a controlled setting. This helps identify and resolve potential issues before full-scale implementation, ensuring the project stays on track.
